Phase One

Discover

We begin where most engagements fail: listening. Before a single process is documented, we invest time in structured discovery to understand the organizational landscape: its goals, its constraints, its informal dynamics, and the gap between what leadership believes is happening and what is actually happening on the floor.

Discovery typically involves stakeholder interviews across multiple levels, review of existing documentation, and facilitated sessions that surface the "shadow processes": the workarounds and exceptions that never made it into official documentation but that determine how work actually gets done.

Phase Two

Map

With discovery complete, we produce the documentation artifacts that will anchor the entire engagement. Using BPMN 2.0 notation and industry-standard tooling (Microsoft Visio, Lucidchart), we build Current State maps that capture every process step, decision point, handoff, and exception path, at the level of fidelity required for your specific initiative.

Mapping is collaborative by design. Draft process maps are validated with process owners and frontline stakeholders before they're finalized. This validation step is what separates a useful map from a theoretical one, and it creates early alignment that pays dividends throughout the engagement.

Phase Three

Analyze

With an accurate current state map in hand, we apply rigorous analytical tools to identify the specific causes of operational drag. Root cause analysis techniques, including fishbone diagrams,, 5-Why analysis, and Pareto charts are applied to distinguish symptoms from underlying causes.

This is also the phase where we conduct formal Gap Analysis: a structured comparison of current state against target state that produces a prioritized list of improvement opportunities, ranked by impact, feasibility, and strategic alignment. The output is not a list of observations; it's an actionable intelligence brief that leadership can act on immediately.

Phase Four

Design

With root causes identified and gaps quantified, we design the future state. Future State process maps represent the optimized version of each workflow, with waste eliminated, handoffs rationalized, technology requirements specified, and automation opportunities flagged.

Where a technology implementation is involved, the Design phase produces Business Requirements Documents and Functional Requirements Specifications that give your ERP vendor or development team exactly what they need: no ambiguity, full traceability. Where automation is the goal, Design produces qualified process specifications ready for RPA development.

Change management planning is integrated into Design, not added afterward. Stakeholder impact assessments and communication plans are built in parallel with process redesign, so that when implementation begins, the human side of the transition is already mapped.

Phase Five

Implement

Implementation is where process animation becomes real. This phase encompasses everything required to put the designed future state into operation: from SOP development and UAT execution to go-live support and post-implementation review.

UAT planning and execution are treated with the same rigor as process design: test cases are written from requirements, every functional specification is traceable to a test outcome, and sign-off is not granted until the system performs as designed under real operational conditions.

We don't leave when the system goes live. The final deliverable of every engagement is a sustainability package: control charts, monitoring frameworks, and knowledge transfer sessions that ensure your team can maintain the gains independently.
